A small team that fixes the operational seams
Azkoro was started because most operational problems in growing businesses are not strategy problems. They are documentation, ownership and handover problems — and they are fixable in weeks, not quarters.
Why we exist
Small logistics and distribution businesses rarely fail because of a bad plan. They struggle because the knowledge needed to run them lives in three people's heads, and none of it is written down. When someone leaves, or takes a fortnight off, the operation wobbles.
We have seen this pattern across dozens of teams. The usual response is to buy software, which documents the process you wish you had rather than the one you actually run. Our approach is the opposite: watch the work, write it down honestly, then decide what to change.
We keep the team small deliberately. Every engagement is delivered by the people you meet in the first session — there is no delivery layer, and no junior consultant quietly redrafting your documents.
That constraint has a cost: we can only run a handful of engagements at a time. We think it is the right trade. The alternative — growing a sales function faster than the delivery team — is how consultancies end up producing documents nobody uses.
What we hold ourselves to
Four commitments that shape how every engagement is run.
Written down or it didn't happen
Every decision, assumption and open question goes into a document your team keeps. No verbal-only recommendations.
Smaller scope, finished
One deliverable completed beats five started. We would rather return for a second engagement than leave a half-built system.
Test with a real person
Documentation is validated by someone who has never done the task, not by the person who wrote it.
Say no early
If the problem is not ours to fix, we say so in the first session and point you at who can help.
What we are not
Being clear about this saves everyone time.
- We are not a systems integrator. We will specify what you need and can sit in vendor calls, but we do not build software.
- We are not a recruiter. We will document a role well enough that hiring becomes easier, but we do not source candidates.
- We are not a compliance consultancy. ISO, GDPR and health-and-safety audits are outside our remit.
- We are not a managed service. Once a deliverable is handed over, it is yours. Ongoing support is available but never assumed.
How we got here
- 2019Founded
Started as a two-person outfit helping a single Midlands distribution business document its warehouse intake process.
- 2021First repeat engagements
Three of the first five clients came back for a second project, which shaped the short-engagement model we still use.
- 2023Documentation practice added
Brought a dedicated SOP writer onto the team after clients kept asking for help turning our maps into procedures.
- 2025Forty engagements
Passed forty completed engagements, almost all with teams between six and thirty people.
- 2026Six people
The team reached six, with everyone working on delivery rather than business development.
